What Makes a Good ERP Selection Firm

If you are evaluating ERP systems right now, you are probably also evaluating who should help you do it. There are a lot of firms out there offering ERP selection support, and from the outside they can look similar. Glossy presentations, confident language, promises of a smooth process.

So, I want to take a step back and talk plainly about what we believe makes a good selection firm, because the differences matter, and they are not always obvious until you are well into a decision that is difficult to change.

It Starts with Who They Are Working For

The single biggest factor in whether a selection firm will serve you well is who they ultimately answer to.

Some firms are closely aligned with a particular software platform. Others generate most of their revenue from the implementation that follows the selection. Neither approach is necessarily wrong, but it can influence the advice you receive and the recommendations that are made along the way.

Our role is different.

At BHC Group, our focus is helping clients make informed ERP decisions based on their business requirements, not steering them toward a particular outcome. We believe a good selection process should begin with understanding the business, not with promoting a solution.

That independence isn’t a marketing message. It shapes the conversations we have, the questions we ask, and ultimately the advice we provide.

A simple test worth applying to any firm you are considering:

Ask them how they approach software recommendations, what relationships they have with vendors, and whether those relationships influence the advice they provide.

The answer should be clear and easy to understand.

 

Good Selection Work Starts Before Any Vendor Is in the Room

This is where we see some of the most common and expensive mistakes.

Many organizations begin their ERP search by scheduling vendor demonstrations. It feels productive, but it puts the cart before the horse. Without a clear, documented set of business requirements, every demonstration looks impressive because the vendor controls what you see and how it is presented.

A good selection firm does the less glamorous work first.

We spend time with finance, operations, and the people who will use the system every day. We work to understand how the business operates today, where the frustrations are, and what needs to improve.

Not what sounds impressive.

Not every feature a system can deliver.

What this organization needs to operate more effectively.

That work is the foundation for every decision that follows. Skip it, and there is a real risk that software is selected because of a polished demonstration rather than because it genuinely fits the business.

A Real Process Beats a Gut Feeling Every Time

Once requirements are clear, the next thing that separates a good selection process from a series of vendor presentations is structure.

  • A scored evaluation matrix / Use case scenario. Every requirement should be weighted according to business importance, and every vendor should be evaluated against the same criteria. That replaces opinion with a consistent decision-making process. Trust but verify.
  • A structured demonstration process. Rather than allowing vendors to follow their standard presentation, we ask them to demonstrate how their solution supports the client’s actual business processes.
  • Total cost of ownership analysis. Software licensing is only one part of the investment. Implementation, training, integrations, customization, and ongoing support are often where costs increase. Understanding those costs early leads to better decisions.
  • Independent reference checks. Vendor references are valuable, but they are only one perspective. We also ask practical questions about implementation, support, and whether the system delivered what was expected once it was live.

None of this is particularly complicated.

It is simply a disciplined process.

And that discipline often makes the difference between a decision that stands the test of time and one that becomes difficult to defend a year later.

 

Knowing What Questions to Ask

We have talked before about a company that selected its own ERP system, only to discover during implementation that the software could not properly restrict financial visibility across two hundred project managers.

The vendor had not misrepresented the software.

The client simply did not know that the question needed to be asked.

That is where experience matters.

A good selection firm has seen enough implementations to recognize where problems typically emerge. Security and permissions. Reporting limitations that only become apparent under real operating conditions. Integration gaps that seem manageable during demonstrations but become significant once implementation begins.

Experience does not eliminate risk.

It helps identify it before important decisions are made.

 

What This Looks Like in Practice

When we work with a client through an ERP selection, this is generally what the process looks like.

  • We meet with the people who will use the system, not just the executives approving the investment.
  • We develop a documented requirements list that becomes the foundation for the selection process.
  • We help shortlist vendors based on business fit rather than market recognition.
  • We manage structured demonstrations built around your actual business processes.
  • We review total cost of ownership before contract discussions begin.
  • We identify risks that may not become apparent during a typical sales process.
  • We remain focused on helping clients make the right decision for their business.
  • We support clients through contract negotiations and Statement of Work (SOW) reviews before implementation begins.

It is not the most visible part of an ERP project.

It is rarely the part that gets talked about afterward.

But it is often the work that determines whether an organization looks back on its ERP decision with confidence or with regret.
